“The math is so lopsided it's reshaping the mid-market consulting org chart.”
Mid-market CEOs walking into 2026 have a choice they didn't have in 2024.
Option A. Engage McKinsey (or Bain or BCG) for the AI transformation. Three partners, six associates, 16 weeks. $1.4–1.8M all-in. They produce a 120-page deck and an implementation roadmap. The roadmap then gets handed to your existing engineering team to actually build, often with another $800K of implementation services on top.
Option B. Hire two senior Forward Deployed Engineers. $267K each median TC = $534K/yr. Add a $50K signing budget and you're at ~$580K all-in for year one. They land on a Monday, scope on Tuesday, and ship working code by Friday of week 2.
The two options are not equivalent — McKinsey gives you board-friendly framework and external validation. The FDE gives you working software. But the working software is increasingly what the board actually wants.
What we're watching in the data. Across the 64 hire intakes FDEOS has processed in the last 90 days, the median budget mentioned by mid-market CEOs is $480K — almost exactly two senior FDE salaries. That's not a coincidence; that's the buyer doing the math.
The implications:
-
McKinsey's AI Practice is going to slim. They'll keep the F100 advisory work but lose the mid-market implementation tier. Watch for partner departures founding their own FDE-as-a-service firms (we've already seen three in May 2026).
-
The FDE role becomes the consultant career path. The top 10% of FDEs will earn what a McKinsey EM does, ship more, and own equity. The pipeline reverses.
-
A new title appears: "Forward Deployed Director." This is a senior FDE who pairs with the customer's CFO/COO to scope the work — bridges the McKinsey-style scoping role with the engineering execution. Median TC for this hybrid role is already $385K and rising.
The deeper read on why this matters, the seven shifts in the consulting org chart we expect by Q4 2026, and the case for why Big 3 firms will start acquiring FDE-as-a-service shops to bolt onto their advisory practices — below.
